Agentic AI Is a Management Problem, Not a Technology Problem
For two years, AI in higher education has lived inside a productivity conversation.
Teams used it to write faster, summarize meetings, and draft routine communication. Those gains matter. They save time. I’ve listened to many conference presenters measure that time saved in The Office or Friends rewatches.
Agentic AI introduces something bigger. These systems run workflows. They gather information, plan actions, use tools, and execute multi-step work with minimal supervision.
That shift brings a management challenge most institutions have not faced before. Organizations now need a way to structure, govern, and evaluate work performed by systems that operate alongside human teams.
The technology story attracts the headlines. The management story determines whether any of this delivers results.
Why Agentic AI Is Showing Up Everywhere
Agentic AI did not appear overnight. Several underlying shifts reached maturity at the same time.
The models improved first. Earlier versions generated text well. The newest generation plans multi-step work, tracks context across long sessions, and uses tools with far more reliability.
The surrounding infrastructure evolved alongside the models. Orchestration layers now manage memory, pass context between steps, and connect agents to external systems such as CRMs, documents, and analytics tools. Workflows that previously required constant prompting now run through longer sequences on their own.
Then the economics shifted. Running an agent workflow used to be expensive. Teams experimented carefully because every long task consumed large amounts of compute. The cost curve dropped quickly. Workflows that once cost tens of dollars now run for pennies.
That combination changed the feasibility of autonomous work inside everyday operations.

The metaphor resonates because it reflects how many teams experienced early generative AI. Systems helped with small tasks. Humans still handled the real work.
Agentic systems operate differently. They take responsibility for sequences of work that previously required multiple steps from a person.
The organizations gaining traction recognize what that change implies. Their attention shifts toward workflow design and oversight before selecting tools.
The Leaders Getting Value Start With Bottlenecks
Organizations gaining traction with agentic AI begin in a different place than most technology conversations. They start with friction.
Inside advancement teams, for example, research preparation often absorbs hours of staff time. A single profile requires pulling information from reports, databases, public records, and internal notes. The work is necessary. The process slows everything down.
Joe Manok at Clark University examined that workflow first.
His team identified where information gathering consumed the most time. Then they designed agents around those specific jobs inside the fundraising process.
Each system supports a defined responsibility within the workflow. Research preparation. Donor stewardship insights. Campaign intelligence.
Using familiar job titles helped the team think through responsibility and oversight. The agents handle preparation work. Human staff review the output before it moves forward to fundraisers or leadership. That structure changes how capacity expands.
Agents handle the repetitive gathering and synthesis work that previously consumed hours. Staff focus on interpretation and relationship strategy.
The advancement team expects the same research depth once reserved for a small set of top donors to reach thousands of alumni and volunteers.
Technology alone does not create that outcome. Governance does.

Database migration provides a good example. Moving data between systems requires translating thousands of records while preserving structure and relationships. The rules are documented. The format stays consistent. Humans supervise the process and step in when unusual cases appear. Agents handle the repetitive translation work across the full dataset.
Another example appears inside executive intelligence workflows. Large organizations gather information from dozens of sources each day. Leaders need a synthesized view of what changed and why it matters. Agents monitor those sources continuously and assemble daily briefings from the incoming information. The system gathers and organizes the material at a pace no human analyst could maintain.
Those were the examples shared during my upcoming chat with enterprise software leader Doug Gapinski. He described the environments where agentic systems succeed in practical terms.

That observation explains why certain tasks move quickly into automation while others remain human-led. Work that repeats in predictable ways adapts well to agentic systems. The inputs stay consistent. The output serves a defined purpose.
Under those conditions, agentic systems deliver reliable results at scale.

Where Leaders Run Into Trouble
Early enthusiasm often pushes organizations toward large ambitions before the work itself has been redesigned.
Agentic systems struggle when the environment contains ambiguity, conflicting priorities, or incomplete information. Many higher education workflows operate inside those conditions.
Admissions review provides a good example. Evaluating an applicant involves academic performance, institutional priorities, and contextual factors that rarely appear in a dataset. Financial aid decisions introduce another layer of judgment. Compliance processes add legal interpretation and risk assessment.
Systems contribute value inside those environments when they prepare the information. They gather records, organize documentation, and surface patterns that a human reviewer needs to see.
The final decision still belongs to a person.
Agentic systems operate using the information available to them. Institutional history, cultural norms, and the tacit knowledge experienced staff carry rarely appear in the structured data those systems analyze.
Without that context, performance varies. Oversight structures determine whether those systems improve outcomes or introduce new risk.
The Real Barrier Lives Inside the Organization
Across these conversations a consistent pattern emerges.
Technology rarely slows adoption. Organizational readiness does.
Many early AI deployments proved the tools could perform the work. But teams hesitated to change their routines, their expectations, and the way decisions moved through the organization.
Leaders experimenting successfully invest time in governance before expanding their technical footprint. They define oversight responsibilities, document review processes, and determine who evaluates outcomes before introducing systems into production environments.
Small pilots play an important role in that process. Teams learn where automation supports the workflow and where human judgment must remain central.
Each of those steps moves the organization toward the same realization.
Agentic AI changes how work is managed.
Workflows require new structures.
Oversight requires new definitions.
Performance measurement must account for contributions from both humans and machines.
Institutions that treat agentic AI as a leadership challenge progress steadily. Teams that approach it as another software rollout struggle to maintain momentum.
What Leaders Should Do Next
Every organization already contains workflows where agentic systems provide immediate value.
Look for work that occurs frequently, follows defined rules, and relies on gathering information from multiple sources. Those processes often consume hours of staff time even though the steps remain predictable.
Agentic systems excel inside those environments because the inputs remain structured and the outcome is easy to evaluate.
Introducing automation into those workflows requires the same preparation you would apply when hiring a new team member.
Define the responsibility clearly.
Establish oversight for the work produced.
Monitor outcomes to confirm the system performs as expected.
Organizations measure success through operational improvements. Response times improve, staff capacity expands, and teams handle higher volumes of work without sacrificing the quality of their decisions.
Human roles evolve as well. Staff spend less time gathering information and more time interpreting what the information means for strategy and relationships.
Understanding that shift allows leaders to move forward with confidence rather than hesitation.
